When we started paying international contractors, we thought we understood the costs. The contractor's rate plus some payment fees. Simple math.

A year later we added it all up and realized we were wrong. The visible fees were a fraction of what we were actually spending. The real costs were hiding in places we weren't looking.

Here's everything that actually costs you money when paying contractors globally.

The fees you see

Transaction fees are the obvious one. PayPal charges 3-5%. Wise charges under 1%. Bank wires charge flat fees plus hidden markups. Everyone knows to compare these.

But the fee you see isn't the fee you pay. PayPal shows you a percentage, but their exchange rate is worse than market. That hidden spread adds another 2-3% that doesn't show up as a "fee."

We were paying a contractor $3,000/month through PayPal. The "fee" was around $90. But when we compared what he received to what we sent, the real cost was closer to $180. Half of it was invisible.

Your time is the biggest hidden cost

Every two weeks, I used to spend 2-3 hours on contractor payments. Log into Wise. Log into PayPal. Set up a crypto transfer for the person in Argentina. Update the spreadsheet. Send confirmation messages.

That's 6 hours a month. 72 hours a year. Almost two full work weeks just moving money around.

If your time as a founder is worth $100/hour (it's probably worth more), that's $7,200 a year in opportunity cost. For a task that shouldn't take any time at all.

The spreadsheet tax

Tracking payments in a spreadsheet seems free. It's not.

Someone has to update it. Someone has to reconcile it with bank statements. Someone has to figure out why the numbers don't match. At year end, someone has to pull together tax documentation from five different sources.

This one's hard to quantify but real. Good contractors have options. When you forget a payment or pay late because you were busy, they notice.

They might not say anything. But the next time they're choosing between your project and someone else's, you're at a disadvantage. Eventually, your best people drift to clients who pay reliably.

What's the cost of losing a great contractor and spending weeks finding and training a replacement? Way more than whatever you saved by not fixing your payment process.

Platform fees can sneak up on you

Deel charges $49 per contractor per month. Remote is similar. If you have 10 contractors, that's $490/month, almost $6,000 a year.

For full-time international employees, that might be worth it. For contractors where the compliance burden is light? It's expensive insurance for a risk that might not exist.

We tried Deel early on. Good product, but we were paying for features we didn't need. The cost added up fast.

Failed payments and support time

Wire transfers get stuck. PayPal accounts get frozen. Crypto goes to the wrong address. Every failed payment means troubleshooting, customer support, and a contractor who's wondering where their money is.

One stuck payment can eat an afternoon. Multiply that by a few incidents a year across multiple contractors, and you've lost days to payment problems.

Add it all up

For a company with 8 international contractors, the real costs might look like:

Visible transaction fees: $200/month. Hidden exchange rate markups: $150/month. Your time on payment admin: $600/month (6 hours at $100/hr). Spreadsheet reconciliation and tax prep: $100/month averaged. Failed payment troubleshooting: $50/month averaged.

That's $1,100/month in real costs. $13,200 a year. And that's before counting what you lose when good contractors leave because payments are unreliable.
