When we were running UGC campaigns for Pray Screen, we started with 3 creators. Within a few months, we had over 30, and we were paying out more than we ever expected. Scaling UGC is not just about having more creators. It's about having a system that lets you onboard more creators, manage them without losing your mind, track their performance accurately, and pay them out quickly.

Most mobile app founders hit a wall around 10 creators where everything starts to feel chaotic. You're juggling DMs, spreadsheets, different payment methods, and you're constantly forgetting who owes what.

Scaling means building the infrastructure so that adding your 50th creator is just as easy as adding your 5th.

The Foundation: Get Your Systems Right

Standardize your creator agreements

Before you scale, you need to standardize. When we had 3 creators, we had 3 different payment terms. One was getting a flat fee per video, another was getting a retainer, and the third was getting CPM. That was fine at 3, but at 30, it became impossible to track.

Pick one or two payment structures and stick with them. Our recommendation: a low retainer ($250/month) plus CPM ($0.30 per 1k views). This keeps creators motivated to post consistently while also rewarding performance.

Create a simple onboarding flow

When you're adding creators one at a time, you can afford to have long back-and-forth conversations. When you're adding 5 a week, you can't. Create a simple onboarding document that explains:

  • What your app does and who your audience is
  • What kind of content you're looking for (hooks, style, frequency)
  • How they'll get paid and when
  • How you'll track their performance
