That number is higher than most people expect, and it changes how you should think about your entire conversion strategy.
Why waiting to ask kills conversion
The common approach is to give users a ton of value first, let them explore, and then eventually ask them to pay. It sounds reasonable. Generous, even. But it backfires.
Here is how users actually think: if they have been using your product for free and getting value from it, paying feels like a downgrade. They already have the thing. Why would they pay for what they are already getting? The mental shift from "this is free" to "now it costs money" creates friction that is extremely hard to overcome.
The end-of-onboarding paywall trap
A lot of builders put their paywall at the very end, after the user has finished the onboarding flow and used the product. The intention is good — they want to prove value first. But what actually happens is the user thinks, "I got all of this for free. Why are you asking me to pay now?"
That is a thousand times harder to convert than asking during onboarding, when the user is still in discovery mode and open to committing.
What to do instead
Place your paywall within the onboarding flow, not after it. Give users enough of a taste to understand what they are paying for, but do not give away the whole product before asking. The 80% stat is not a coincidence — onboarding is when users are most engaged, most curious, and most willing to invest.
If your paywall comes after onboarding, you are fighting human psychology. Move it earlier and you are working with it.
